Context
The problem we found
A twelve-year-old monolith tied store inventory, promotions, and content into one release. Marketing could not launch a campaign without engineering, and mobile conversion was less than half of desktop.
Method
How we worked
Four decisions that shaped the build.
- 01
Split the storefront from commerce operations with a headless architecture and a shared inventory service.
- 02
Rebuilt checkout as an owned, measurable flow with wallet payments and address verification.
- 03
Gave merchandising a preview environment that mirrors production traffic.
- 04
Set performance budgets and blocked releases that exceeded them.
